Private banks add branches, cut headcount: ICICI, Axis, HDFC, Kotak all shrink FY26 staff rolls

India's largest private lenders expanded branch networks even as they trimmed headcount, with automation absorbing back-office and mid-office attrition instead of new hiring.

Annual reports and Q1 filings from India's top private banks show a shared pattern: fewer employees, more branches. ICICI Bank led the cuts, reducing headcount by 5,148 in FY26, from 1.29 lakh to 1.24 lakh employees.

Axis Bank cut over 3,100 roles in FY26 and followed up with another 600+ reduction in Q1. HDFC Bank's headcount fell by 3,343 and Kotak Mahindra Bank's by 1,269, both net drops for FY26.

The branch expansion continued in parallel. ICICI Bank added 528 physical branches over the year, and Axis Bank added 20 more branches in the latest quarter alone.

The mechanism behind this: banks are not backfilling natural attrition of 18-20% in mid-office and back-office functions such as data entry and manual maker-checker verification. Automation, digital onboarding, and AI platforms are absorbing that processing load.

The resulting strategy splits the bank in two: a shrinking back office where software handles routine processing, and an expanding front office of lean branches staffed by relationship managers focused on customer-facing trust-building.

Why it matters

For DSAs and connectors, this shift signals where the real leverage in bank relationships is moving. As banks strip out back-office processing roles, front-line relationship managers and branch staff become the primary human touchpoints for loan referrals, documentation support, and borrower trust—exactly the functions a well-run DSA network complements.

For lenders, leaner back offices funded by automation likely mean faster processing turnaround on referred files, changing what DSAs should expect on TAT and follow-up. Connectors whose value is purely data entry or paperwork face the same displacement pressure banks are applying internally; those anchored in borrower relationships and credit sourcing gain relative importance as headcount-based scaling gives way to branch-led, tech-enabled scaling.
